Running Performance Max without losing control of your account

·8 min read·White Unicorn Industries

Performance Max gets blamed for results it did not cause. Left unconstrained, it does exactly what it was designed to do: find the cheapest conversions available, which usually means your own brand searches and your existing remarketing audiences. That is not deception, it is a briefing failure.

Decide what you want it to do

Pick one job per campaign. Incremental new-customer acquisition and catalogue-wide efficiency are different jobs with different targets. Run them as separate campaigns with separate budgets or you will never be able to read the results.

Exclude your brand

Apply account-level brand exclusions and add brand terms as negatives where the interface allows. Keep branded search in a dedicated search campaign where you can see the cost per click and defend the position deliberately.

Segment asset groups by margin, not by whim

TierWhat goes in itTarget
HeroHigh margin, proven sellersAggressive target, uncapped budget
CoreStandard margin catalogue volumeBlended account target
TailLow margin or slow moversCapped budget, efficiency target

Custom labels in the product feed are what make this possible, which is why feed work always precedes campaign work.

Feed the creative properly

  • Fill every asset slot; unfilled slots limit which inventory the campaign can serve on
  • Supply real video, or Google will auto-generate something you would not have approved
  • Give at least three distinct angles per asset group so the system has something to test
  • Use audience signals as a starting hint, not as a targeting cage

The reports that are actually available

Performance Max is less opaque than its reputation. Use the asset group performance view, the search categories report, and the channel breakdown available through scripts and the API. Look specifically at the proportion of conversions arriving through search terms containing your brand.

Give it room, then judge it

Every structural change restarts the learning period. Batch your changes, then leave the campaign alone for at least two full conversion cycles before drawing a conclusion. Weekly tinkering guarantees a permanent learning phase, and a permanent learning phase guarantees mediocre results.

The question is never whether Performance Max works. It is whether the conversions it reports would have happened anyway.
